Building a Trusted Referral Circle Without Lead Swapping
A leaking air handler turned into one of my cleanest listings of the year.
One of my favorite HVAC contractors was at a retired couple’s house here in Tampa, and while he was explaining the repair, they started talking about how the house was becoming too much to maintain. He asked if they wanted him to connect us, they said yes, and that turned into a listing. After we went under contract, I connected them with a mover and an estate sale company I trust, and the whole process was smoother than most “traditional” referrals I get.
It made me realize something: some of the best referral sources are not necessarily past clients, but the home-service pros who are already inside the home when people start thinking about their next move.
I’m considering putting together a small private referral circle, maybe 6 to 8 people: HVAC, plumber, inspector, lender, estate sale company, mover, maybe an elder law/estate planning contact. Not a BNI-style “bring a lead every month” thing. More like a high-trust group focused on homeowner transitions and permission-based introductions.
My rough rules would be:
– Warm introductions only, with the client’s clear permission
– No pressure to refer just to “pay back” the group
– Partners must be responsive, licensed/insured where applicable, and client-first
– Monthly meeting focused on homeowner pain points, not bragging about numbers
– Track introductions and outcomes so we know what is actually useful
– Keep RESPA/referral-fee compliance clean and documentedI’m also wondering if referral rewards should be avoided entirely. I’d rather protect trust than create a commission-driven feel. Even shared resources would need to be professional and relevant, not random links like https://icefishingonline.org/ just thrown onto a page.
For those of you who have built something like this, what worked? How did you choose partners, structure meetings, handle compliance, and ask permission for introductions without sounding salesy? Any mistakes you’d warn me away from?
